Content Program Maturity Model

Maturity is uneven. A company can be Level 4 in production and Level 2 in measurement. The weakest dimension usually determines what gets built first. The right-hand column shows how AI participates when each dimension is working at its best.

Measurement Wrong signals rewarded. Success is defined as volume (“we published 10 posts”) or vanity metrics (follower counts with no business correlation). These definitions actively reinforce behaviors that damage content quality. Nothing tracked, or only surface-level numbers: pageviews, follower counts, likes. No connection between those numbers and whether the content actually did anything. Basic analytics in place (pageviews, open rates, follower growth). Not tied to business outcomes. Output-based goals first appear here — even a simple target like “publish 4x per month” counts — but goals are defined in terms of production activity, not results. Engagement metrics tracked (time on page, CTR, email engagement). Some conversion tracking. Data collected but not yet driving decisions. Organizational Alignment Content is a liability. Output actively contradicts what sales says, what product promises, or what leadership communicates. Different teams are creating competing messages in the marketplace. Content is a marketing task, invisible to the rest of the business. Nobody outside marketing is asked to contribute to or use it. Leadership is aware content exists. Sales and product are largely disconnected from it. Content has internal marketing goals but those goals aren’t tied to what the business is actually trying to accomplish. Business goals are known and content is assumed to support them — but the connection isn’t documented or demonstrated. Some cross-functional collaboration. Content metrics don’t connect to sales or revenue data. Organizational goals are defined and content strategy is explicitly mapped to them — documented and measurable, not assumed. Sales uses content. Product contributes to content strategy. Leaders with public audiences are beginning to use them intentionally as business distribution assets, with company support. Content is a company-wide capability with a quality standard — not just that people show up, but how. AI is used to:

  • Empower people with good ideas who don’t think of themselves as writers to produce content — and become writers through the process of refining their work with AI
AI Integration AI without oversight. AI tools used with no standards, no editing, and no quality review. Output published as-is. Brand voice, accuracy, and audience fit are not considered. The result is often detectable as machine-generated and damages credibility. Individuals may use AI tools on their own — no shared tools, prompts, standards, or governance. Whatever AI touches stays individual and inconsistent. Individuals have settled into personal AI practices — a go-to tool, a few reliable prompts. Output is more consistent than Level 1 but only because the same person keeps doing it the same way. There’s recognition that AI output needs editing before it goes out, but no shared standard for what good looks like. Nothing is shared, taught, or built on.
